IBM's CEO Says Open-Weight Models Are 90% as Good for a Fraction of the Price

/ 00:23:13 / 21 sources

“no one cuts prices by 80% unless there is some externality in play”

— Lenar Kess, today's narration

OpenAI and Anthropic have cut prices by as much as eighty percent since June, IBM's CEO says open-weight models now deliver about ninety percent of the quality at a fraction of the token cost, and builders are already splitting work between a frontier planner and a local typist. Why prices fell is the first argument; the rest of the day covers hosted agents, reviewing code with a different model, and agents under stress.

The speaker argues that enterprise AI adoption is stalled by misaligned pricing models, specifically per-token and per-seat metrics that treat intelligence as a traditional SaaS product rather than a new economic input. Token pricing effectively meters compute but fails to capture actual business value or return on investment, leaving the ROI burden entirely on the buyer. The core unlock for 2026 lies in redefining AI management: frontline engineers and customer-facing staff must transition from passive users to active managers of intelligence who determine when to deploy AI versus human intervention. Concrete examples illustrate this shift. Cedar’s healthcare payments platform uses an AI agent named Cora to handle patient billing, insurance verification, and payment processing, demonstrating how closed-loop interactions can justify outcome-based pricing rather than token counts. Similarly, Sierra is exploring per-outcome pricing for completed service interactions, while Finn applies it in customer service workflows. The speaker emphasizes that value extraction requires human-in-the-loop validation: engineers must verify data reliability, distinguish fault patterns, and decide when to escalate issues, tasks that AI alone cannot complete. To operationalize this, the talk highlights forward-deployed engineering as a critical methodology. OpenAI embeds research and product teams within client organizations like Thrive Holdings to co-design systems aligned with customer data and processes. Anthropic pursues similar applied deployments through a joint venture with Blackstone, Hellman & Friedman, and Goldman Sachs, targeting mid-size manufacturers and regional healthcare systems. These approaches treat AI suppliers as strategic partners rather than software vendors, enabling outcome pricing or joint ventures where both parties share upside. The speaker concludes that unlocking AI’s economic potential requires empowering motivated frontline teams, aligning them with company objectives, and experimenting with partnership structures that prioritize delivered business outcomes over constrained compute budgets.

The speaker outlines a usage funnel where over six billion people have interacted with LLMs, approximately two million are casual free-tier users, twenty million are professionals leveraging AI for productivity, and roughly five thousand frontier lab users simultaneously orchestrate thousands of agents. This distribution signals a shift in the AI engineer’s role: rather than writing individual features or performing manual code reviews, engineers must architect automated loops that execute the build-eval-ship-monitor-improve cycle. The speaker introduces Signal, an always-on agent developed by Arize to operationalize this workflow. Signal is triggered by configurable cadences, events, or metrics, and executes within isolated sandboxes where a proxy strictly controls all input and output. To ensure durability, discovered issues and state persist in external memory, enabling the agent to resume from checkpoints if a sandbox fails. The architecture is model- and harness-agnostic, supporting Claude Code, Cursor, and Codex, and allows multi-model routing across families like Anthropic to balance output quality against inference costs. A core technical claim is that telemetry consumption must transition from human-driven to agent-driven, making observability data the primary trigger for automated workflows. The speaker emphasizes that AI engineers must master evaluation design, specifically aligning automated metrics with human judgment using golden truth datasets and rigorously testing evaluators themselves before deployment. These evaluations function both offline during development and online against production telemetry. Comprehensive tracing is required across all layers, including underlying coding agents like Claude Code, Cursor, and Codex. This trace data feeds back into the system to identify gaps and drive continuous improvement. The speaker positions AI engineers as the bridge between constrained lab environments and messy enterprise data, arguing that success depends on building self-correcting systems where agents continuously consume telemetry, run evaluations, and autonomously surface and resolve issues.

arXiv:2610.32026v1 Announce Type: new Abstract: Conventional neural-network training typically follows a predefined optimization recipe, motivating a LLM agent that monitors training dynamics and adjusts optimizer settings as training progresses, but a fixed agent policy does not accumulate experience across runs. We introduce RSI-Opt, a plug-and-play Recursive Self-Improvement Optimizer Agents which evolves the knowledge that guides this process: a prompt, a playbook of procedures, a library of tested optimizer code, and a decision cadence. A meta-agent rewrites this policy using evidence from earlier runs, and an archive retains evaluated policies for further evolution. Across 5 generations on three training tasks, the meta-agents develop reusable procedures and code and conduct their own CPU proxy experiments. RSI-Opt substantially improves optimizer-agent performance, with representative raw-space summary $z$-scores increasing from $+10.48$ to $+14.33$ on the evolution suite with Opus 5.5 and from $-0.36$ to $+3.11$ on held-out tasks with GPT-5.5 through cross-model policy transfer. On the Burgers PDE, it reduces mean relative $L_2$ error by approximately 2.7-fold with Opus 5.5 and 8.8-fold with GPT-6.1 over the fixed-prompt agent baseline, although PDE transfer varies across LLMs and tasks. Controlled comparisons show that the evolved policy combines reusable optimization knowledge with adaptation to each task: initial decisions capture most observed gains on seen tasks, while continued adaptation improves outcomes on unseen tasks. These findings demonstrate how procedures and executable tools accumulated across training runs can improve optimizer-agent performance and support transfer to scientific machine learning.

arXiv:2610.32092v1 Announce Type: cross Abstract: Verifying the provenance of autonomous LLM agents is a critical security challenge. Existing semantic attribution is easily obfuscated by system prompts, while active watermarking conflicts with schema-constrained tool generation. We propose AgentTrace, an active framework that identifies the foundation model behind a black-box agent via observable execution traces. AgentTrace injects structurally ambiguous probes to trigger tokenization-sensitive serialization failures at rigid tool interfaces. While these initial failures provide coarse-grained separation across model families, the temporal sequence of subsequent repair operations reveals fine-grained, model-specific recovery behaviors. By modeling these multi-step trajectories with lightweight Markov chains, AgentTrace achieves 96.0% attribution accuracy under adversarial identity spoofing. Crucially, sequential repair modeling successfully distinguishes the evaluated intra-family variants sharing identical tokenizers (e.g., Llama-3 8B/70B), substantially outperforming unordered behavioral statistics while remaining robust against prompt obfuscation and temperature scaling.

arXiv:2610.31846v1 Announce Type: new Abstract: Intelligent agents should learn from their mistakes so that experience leads to continuous improvement. Yet today's agents recover from a mistake only temporarily: in-context reflections are easily forgotten across sessions and compete for limited context, while full-parameter fine-tuning is expensive and can interfere with existing capabilities. We introduce Self-Direction, a mechanism for agents to learn from mistakes that combines the benefits of temporary in-context retries and policy updates. When an agent fails a task, it reflects on its own trajectory in order to extract a lesson and immediately distills it into a lightweight low-rank adapter. By keeping the original weights frozen, Self-Direction prevents adapter training from overwriting base-model parameters while training additional parameters equivalent to ~0.02% of the base model's parameter count for each adapter. The agent then saves these adapters in a persistent library of lessons, automatically routing them to solve related problems later. Experiments with agents based on open-weight models from the Qwen family across open-ended research (GAIA), tool-use workflows (Claw-Eval), and terminal tasks (Terminal-Bench 2.1) show that our method improves overall success rates by 8.9 to 17.0 percentage points and performs competitively with frontier systems. We find that Self-Direction reduces repeated mistakes across future encounters of a task, nearly doubling the reliability of an agent's corrections. Learned lessons also transfer: a handful of adapters generalize to dozens of new tasks without additional training. Ultimately, this self-directed repair transforms everyday mistakes into lasting lessons.

Jack Witherspoon, a DevEx engineer at Google DeepMind, introduces Gemini Managed Agents as a cloud-hosted alternative to local coding agent harnesses. Executing agents in isolated sandboxes eliminates local resource contention, prevents UI interference, and enables seamless scaling without exposing personal configurations or subscriptions. The service abstracts away containerization, networking, and firewall management through a single API call. The architecture centers on the Interactions API, an agent-first SDK that replaces traditional model input/output patterns with multi-step, stateful conversation management. Core components include the Anti-Gravity harness for tool orchestration, stateful cloud environments acting as shared file systems, configurable credentials injected via a secure proxy, and scheduled triggers for automated workflows. The proxy architecture ensures secrets never reside in the sandbox; dummy placeholders are replaced by actual tokens only when matching specific external API endpoints, mitigating rogue execution risks. Developers can mount repositories, upload skill files like `agents.md`, and configure underlying models via agent config. The recently launched Gemini 4 Argon model supports a shared one-million-token context window across input, reasoning, and output, enabling extended long-decode capabilities for complex mathematical and financial tasks. Lighter models like Gemini Flash remain available for latency-sensitive workflows. Multi-agent orchestration is facilitated by passing environment IDs between sequential API calls. In a demonstrated workflow, an initial agent researched SEC filings for Nvidia and saved metrics to the sandbox; a subsequent quant agent reused that same environment to execute Python analysis scripts, while a third agent generated a final report. All execution steps are logged as traceable function results and code executions, enabling iterative optimization. The system supports webhook integrations for scheduled outputs, allowing agents to autonomously query external services on defined schedules.

Dax, co-founder of Griptile, details how to engineer an internal AI code review agent by mitigating four primary failure modes: missing bugs, insufficient codebase context, excessive inference costs ($3–$25 per pull request), and generating nitpicky comments that trigger defensive coding when auto-resolved. He outlines three technical improvements. First, optimize prompts by explicitly targeting bug categories derived from historical outage data while instructing the model to ignore stylistic nitpicks. Prompt changes drastically alter output volume, and because agents only verify bug presence rather than absence, rare catastrophic failures (~1 in 1,000 PRs) remain difficult to detect reliably. Second, maintain a continuously updated dataset of historical failing PRs to tune agent performance as bug topologies evolve. Crucially, implement model inversion: Claude models generate roughly three times more one-off errors than GPT models, which are significantly more prone to authentication bypasses. Using the same model for generation and review reduces catch rates; inverting models increases incident detection by approximately 10%. Detecting the generating model via fingerprints like branch naming or commit messages succeeds 80% of the time, requiring telemetry-based heuristics for edge cases. Third, replace imprecise, token-heavy grep operations with a surgical codebase context strategy. Griptile constructs an internal knowledge base that indexes architectural flows, authentication states, and involved files to enable targeted retrieval. This contextual indexing is essential for validating complex logic like auth bypasses where execution state determines correctness. To implement this architecture, developers should deploy model-independent harnesses like Open Code or Pi within isolated sandboxes such as Firecracker, routing PR webhooks through GitHub APIs for automated feedback. The speaker emphasizes that effective review systems must also evaluate whether code fulfills author intent, noting that modern development increasingly relies on implicit communication channels that lack explicit technical specifications.
